In almost half a century of activity, Rede D’Or (the largest healthcare company in Latin America) provides, every year, more than 10 million consultations and approximately 500 thousand surgical interventions, offering the same standard of care quality in its 73 units distributed throughout the world. The key to managing such a significant volume of procedures without losing excellence is the implementation of proven management strategies – such as the Shared Services Center (CSC) and the Share Program.

The CSC is a work model that centralizes the execution of different activities, providing services in an integrated way to all hospital units. “By operating at scale, the company achieves maximum optimization of its administrative resources with lower operating costs,” says Márcio Gonçalves, head of integrated supply chain operations. “As Rede D’Or continues to expand its presence in Brazil, through the construction or acquisition of hospitals, the need arose to consolidate administrative operations within a standard to be reproduced.” Therefore, areas such as IT, Human Resources, Accounting, Purchasing and Finance are centralized, offering support to all units.

Integrated supply chain

The robustness of this model has strengthened Rede D’Or’s leading role in the Covid-19 pandemic. The company not only supported the high demand for treatment, but also provided support to other hospitals (such as Santa Casa de São Paulo) and also took over the management of two field hospitals, built in 20 days.

“Both the negotiation for the purchase of supplies and the planning of supply to hospitals take place within a centralized operation, from start to finish. By working on a large scale, we guarantee competitive trading conditions, we have efficient inventory management ( with agile and safe replacement of items in units) and reduce possible losses due to validity, among other strategic actions to optimize resources”, underlines Gonçalves.

Sustainable growth

Another strategy of the group is to exploit the potential of networking to spread good practices through the Share Programme, which from 2021 publicizes the best cases of operational efficiency in each unit. Therefore, leaders and teams adapt their processes based on the mistakes and successes of other units.

Operational efficiency, here, comes from the ability to multiply innovations, solutions and opportunities much more quickly. For example: following the creation of a unified Contract Management area, direct negotiation with multiple suppliers resulted in a significant reduction in costs related to general non-medical disposable materials, office supplies and maintenance services. “The goal is to free up costs so that managers can focus time and resources on the core business, ensuring a high standard of care for everyone,” explains Gonçalves.

By optimizing administrative costs, Rede D’Or achieves a reduction in total expenses, operating at a lower cost than other companies in the sector. The resources resulting from this efficiency are then directed towards further improvements in service quality, the acquisition of state-of-the-art equipment, efficient employee compensation and infrastructure improvements, promoting a virtuous cycle of cost reduction and quality improvement . of assistance provided to the company.
